Burger King 2.0: Premium Whoppers, AI Kitchens, and Faster Refranchising

Restaurant Brands International (RBI) has detailed the next phase of its turnaround strategy for Burger King, reaffirming its commitment to menu upgrades, technology deployment and accelerated refranchising as part of the ongoing “Reclaim the Flame” programme.

Speaking at its investor day on Thursday, RBI executives said the multi-year plan to revive Burger King’s performance in its core U.S. market will continue with a renewed emphasis on food quality, artificial intelligence-led operations, sustained marketing investment and a shift back toward a more asset-light franchise structure.

Whopper gets quality upgrade

As part of the strategy, Burger King is rolling out changes to its flagship Whopper burger. The update includes a new glazed sesame bun, reformulated mayonnaise described as creamier, and new box packaging replacing the traditional paper wrap to better maintain product integrity.

The beef patty and standard toppings of lettuce, tomato and onion, remain unchanged. The company said the improvements were tested in select markets and developed over several years, guided by guest feedback focused on bun quality, freshness and flavour balance.

The move comes amid intensifying competition in the quick-service sector, where major chains are investing in product upgrades to strengthen value perception. McDonald’s has similarly tested premium burger builds in recent months as brands respond to narrowing price gaps with fast-casual operators.

RBI did not disclose the financial impact of the Whopper changes on franchisees’ cost of goods sold but said it worked to implement the enhancements without increasing overall input costs. Improving franchisee four-wall profitability remains a priority following several high-profile operator bankruptcies in recent years.

AI and digital expansion

RBI also highlighted broader deployment of artificial intelligence tools across Burger King’s operations. These include AI-supported drive-thru systems, production planning tools and data-led marketing optimisation.

Digital ordering and loyalty platforms remain central to the strategy, with RBI positioning technology as a lever to improve speed of service, order accuracy and marketing efficiency across its largely franchised system.

Refranchising push continues

Another major focus is accelerated refranchising of restaurants previously operated by Carrols Restaurant Group. RBI acquired Carrols in 2024 to stabilise performance and drive remodels across underperforming locations. With improvements underway, the company now plans to transition many of those units back to franchise ownership.

RBI said maintaining a predominantly franchised model supports its long-term asset-light structure while enabling experienced operators to scale within the system.

Burger King operates more than 19,000 restaurants in over 100 countries and territories, with the vast majority run by franchisees.

The investor day presentation signals that RBI views the turnaround as an ongoing process rather than a completed reset, combining core menu upgrades, sustained advertising investment and operational modernisation to drive long-term franchise growth.
